Why Is My Commercial Boiler Short Cycling? Causes and Fixes

Boiler turning on and off too often? Learn the common causes of commercial boiler short cycling, from oversizing to controls, and how technicians fix it.

Short cycling means a boiler fires, runs for a short time, shuts off and then fires again, over and over. A boiler that starts dozens of times an hour wastes fuel, wears out ignition components and burner parts, and stresses the vessel with repeated heating and cooling.

If you hear your burner lighting off constantly, here are the most common causes and what it takes to fix them.

1. The boiler is oversized for the load

This is the most common cause in commercial buildings. When a boiler can produce far more heat than the building needs, it reaches its set point quickly and shuts off. Oversizing often happens after a building's load changes, for example after envelope upgrades, a change in use, or when a process line is retired.

Fix: Options include adjusting controls and differential settings, adding a modulating burner, staging multiple smaller boilers, or right-sizing on replacement.

2. Control settings are too tight

If the differential between the cut-in and cut-out set points is very small, the boiler will cycle on small swings in pressure or temperature. On steam boilers, the pressure control differential is a frequent culprit.

Fix: A technician can set the operating and limit controls to the manufacturer's recommendations for your system.

3. A failing pressure or temperature control

Controls drift and sensors fail. A sensor reading incorrectly can tell the burner to stop before the system is actually satisfied.

Fix: Test and calibrate controls, replace faulty sensors, and verify wiring.

4. Flame safeguard problems

Sometimes what looks like short cycling is actually the burner failing to prove flame and going into a retry. Dirty flame scanners, weak ignition, incorrect air-fuel ratios and gas pressure issues can all cause this.

Fix: Clean or replace scanners and igniters, check gas pressure, and perform a combustion analysis and tune-up. Our combustion burner service covers this work.

5. Low water or water-side issues

A boiler that trips on low water, then recovers as the feed system catches up, can cycle repeatedly. That is a safety warning, not a nuisance. Check the low-water cutoff and feedwater system; see our guide to low-water cutoff testing.

6. Flow problems on hot water systems

On hot water boilers, poor circulation (a failing pump, closed valve, air in the system or a clogged strainer) lets water near the boiler heat up quickly while the building stays cold.

Fix: Verify pump operation, purge air, and check valves, strainers and flow rates.

Why it is worth fixing

Every start cycle includes a pre-purge that sends heated air up the stack, plus wear on igniters, valves and relays. Fixing short cycling usually reduces fuel use and repair calls, and it extends equipment life.

Get it diagnosed

Our technicians diagnose short cycling on commercial and industrial boilers across the Houston area. If the boiler needs to come offline for repairs, we can supply a temporary boiler to keep your facility running. Learn about our boiler repair services, or call 936-300-4111.
